The Modernization Myth: Why Traditional FIs Are Losing to Fintech (It's Not What You Think)

By Nitin Anand · October 19, 2026

The PYMNTS article says traditional financial institutions must modernize to compete with fintech. That's the story everyone's repeating. But spend a week in any fintech boardroom in Jakarta, Mumbai, or Nairobi and you'll hear a different version.

Traditional banks are modernizing backward. They're ripping out mainframes, wrapping APIs around legacy cores, hiring consultants to "digitize" processes that were designed when branch networks were the only distribution channel. Call it what it is: a modernization tax. Every dollar spent unwinding 40 years of technical debt is a dollar fintechs never had to pay.

Meanwhile, the fintechs that actually win in emerging markets didn't modernize anything. They built AI-native commercial engines from day one. Their underwriting models learn from transaction patterns in real time. Their customer acquisition systems run on behavior signals, not credit bureau scores that cover 20% of the addressable market. Their unit economics assume cloud infrastructure and machine learning ops, not data centers and batch processing.

I've watched telecom operators make the same mistake. Billions spent "transforming" billing systems and CRM platforms that still think in products, not customer lifetime value. The competitors eating their lunch in digital financial services? They started with intelligence baked into the business model, not bolted on after.

The inversion matters because emerging markets don't reward legacy players for catching up. They reward new players for designing systems that match how 800 million underbanked customers actually behave.

If you're a CXO running a modernization program, ask: are you rebuilding the past faster, or building an operating model your predecessor couldn't?
